The FRC Mentor Guide: Your First Season Without Taking Over
What a first-year FRC mentor actually does: the teaching/building line, the real week-by-week time commitment, youth protection rules, and how to last past.

Your job as an FRC mentor is to raise the ceiling on what your students can do when you are not in the room. That is the whole thing. The CAD, the machining, the code reviews, the sponsor emails — those are means, not the goal. If your team wins a regional and not one student can explain why the intake rollers are compliant, you did the wrong job extremely well.
FIRST says this more diplomatically than I will. Its official Effective Mentoring document (revised July 2026) describes a mentor as someone who "may direct the process the team follows to solve the yearly game challenge, without providing the solution themselves." Process, not solution. Read that sentence twice, because almost every mistake a first-year mentor makes is a version of skipping past it.
Two things before your first meeting. One: get your Youth Protection Program clearance started — as of the 2026-2027 season, every rostered team mentor needs it, not just the lead coaches, and the background screening takes days to come back. Two: have a fifteen-minute conversation with the lead coach about exactly what you own and what you don't. Skipping that second conversation is how good mentors end up quietly resented by October.
What a mentor is actually for
The bar to be useful is lower than you think. FIRST's own language: a mentor "requires no special skills, but should have patience, dedication, and a willingness to learn alongside the team," and can be someone who works with the team "for as little as one team meeting or as many as all of them."
That is not a participation-trophy statement. FRC teams run on a huge amount of unglamorous, non-robot work — budgets, grant applications, travel, food, tool inventory, safety documentation, sponsor relationships, award submissions — and most of it is done badly or not at all because every adult who walks in the door wants to talk about swerve modules. A CPA who spends four hours a month on the team's books is worth more to a struggling team than a fourth mechanical mentor.
The useful way to measure yourself is not "did the robot work." It's: what can a sophomore do independently in April that they could not do in September? If the answer is "nothing, but they watched me do a lot," you built a robot and skipped the program. If you're still learning what FRC even involves, start with a broad orientation to the program before you try to teach any of it.
The line between teaching and building it yourself
There is no rule that says you can't touch the robot. FIRST doesn't police it, inspectors don't check it, and teams sit all over the spectrum — this argument has been running on Chief Delphi for twenty years and will not be settled by an article. What does exist is a practical test you can apply in the moment:
Could this student redo this next week without me standing here?
If yes, do it together. If no, you're doing it for them, and you should either slow down or say out loud that you're taking this one and explain why.
That "say it out loud" part matters more than people expect. There are legitimate reasons for a mentor to do the work: a cut that requires a machine only you're trained and insured on, a safety-critical operation, a deadline where the alternative is a robot that doesn't move. Students accept those. What corrodes a team is a mentor who silently absorbs tasks and then wonders why nobody volunteers.
FIRST's facilitation guidance is unusually concrete and worth internalizing:
- "Resist doing most of the talking even if you know the correct answers."
- Ask open-ended questions — "What do you think?", "How do you think we should approach this?"
- "Stay away from questions that require a simple yes or no answer."
- "Don't jump in with your idea for the solution. Let the team member finish their thought."
In practice that turns into a small set of phrases you'll use hundreds of times. Show me your math. What happens if it's two millimeters off? What would you try first? What's your second option, in case that one doesn't work? When a student is stuck, the most valuable thing you own is the ability to name the next question, not the answer.
One physical habit that works: if you pick up a tool to demonstrate, hand it back within sixty seconds and watch them repeat it. Mentors who over-build almost always got there by picking up a drill "just for a second" in week two and never putting it down.
The honest check at the end of the season is the judging room. Judges walk into your pit and interview students. If your students can explain why the design is what it is, defend the tradeoffs, and describe what they'd change — the robot is theirs, regardless of whose hands were on the lathe.
The real time commitment, week by week
Nobody tells new mentors this clearly, so here it is. FRC is not a six-week commitment. It's a year-round program with a six-to-ten-week emergency in the middle.
May through September is officially the off-season. Fundraising and outreach run year-round; otherwise, many teams take a genuine break. This is also when mentors and lead coaches are supposed to get their YPP clearance sorted — do it in July, not January. Ambitious teams use this window for skill-building and offseason competitions, which are the best low-stakes place for you to learn the program; if you're new, an offseason plan is where you should spend your first few months.
September and October are recruitment, onboarding, training, and kit-of-parts decisions. This is the highest-leverage stretch of the entire year for a mentor and the one most teams underuse — students you train in October are students who can work independently in February. If your team doesn't have a structured intake process for new students, building one is an outstanding first project; a new-member onboarding path gives you a template to argue from.
November is deadline month on the business side. For the 2027 season, FIRST lists the team registration fee as due November 17, 2026. Miss it and you're negotiating, not competing.
December is final prep — shop hours, pre-purchasing, and a mock kickoff if your team runs one.
January 9, 2027 is Kickoff for the 2027 game, BIOCORE, at noon Eastern. Build season starts immediately and, since there's no longer a stop-build day, runs straight through until your first event. FIRST's own build timeline puts initial strategy in roughly the first two to three days, mechanism brainstorming and concept selection in about two more, prototyping and detailed design across weeks two and three, fabrication in weeks three to five, assembly and wiring in weeks four to six, initial programming running in parallel from about week two, and then programming finalization, driver practice, and iteration from week six onward.
Early February is award deadlines — for 2027, the Woodie Flowers Award and FIRST Leadership Award close February 4 at 3pm ET, and the FIRST Impact Award closes February 11 at 3pm ET. These sneak up on teams every single year because they land in the middle of fabrication panic.
March and April are district and regional events, then championships.
On hours: FIRST publishes no official expectation, and the Mentor Guide only notes that teams "meet once or twice a week in the summer/fall but will meet more frequently during build season." From experience, a realistically committed technical mentor is looking at four to six hours a week in the fall and eight to fifteen during build, plus two or three full weekends for events. A business or logistics mentor can be genuinely valuable at two to four hours a week year-round.
Here is the advice that actually matters: pick a number of nights before Kickoff, tell the team what it is, and defend it. A mentor who shows up two evenings a week for four seasons is worth vastly more than one who shows up six nights for one season and disappears.
Mentoring by subteam
Mechanical
The trap is CAD. It is enormously tempting to model the whole robot yourself over a weekend because you're faster, and it will look great. Don't. Give students the constraint set — frame perimeter, weight, the mechanism's job, the interfaces it has to hit — and review their model against it. Teach measurement and tolerance stack-up early, because "it fit in CAD" is the single most expensive lesson in FRC. Your highest-value contribution is usually a design review that asks how does this get assembled, and how does it get fixed at 11pm at an event?
Programming
Software mentors over-help more than any other discipline because a broken build is so easy to just fix. Resist. Insist on version control from day one, insist that students can explain what a subsystem class does, and make sure at least two students understand any given piece of code. The failure mode is a single senior who wrote everything and graduates. Pair them deliberately.
Electrical
The most teachable subteam and the most neglected. Wiring, connectors, crimps, and fusing are learnable in a weekend and cause an outsized share of event failures. This is also where a mentor's insistence on labeling, strain relief, and a documented wiring diagram pays back in inspection and in the pit. If you have any electrical trade or hobby background at all, teams need you badly.
Business, impact, and outreach
Almost nobody mentors this and it decides whether the team exists in five years. Sponsor pipelines, a real budget, grant deadlines, and a documented story are what carry a team through a lead teacher retiring. The Impact Award — FIRST's most prestigious — requires a year of documented work, not a February writing sprint.
Drive team
This is the one place a mentor literally stands on the field, and it's rule-bound. In the 2026 manual, a drive team is up to five people, and no more than one of them may be a non-student. Drivers and the human player must be students; the drive coach and technician can be any team member. So if you take the coach headset, your technician is a student — plan for that. Re-check the definition in the 2027 manual when it releases, since drive team rules do get revised.
The other thing about drive coaching: the temptation to call every move is enormous, and it teaches nothing. Your job in a match is to manage the alliance, watch the field-wide picture, and keep your drivers calm. Their job is to drive.
Non-technical mentors: the highest-leverage role nobody fills
FIRST's own list of where mentors contribute includes logistics, finance and fundraising, marketing, and strategy right alongside machining, mechanical design, electrical, and software. Teams recruit for the second half of that list and starve on the first.
Look at what a season costs. For the 2027 season, FIRST lists $6,500 for team registration — that covers the Kit of Parts plus one Regional or two District events, depending on your geography. Beyond that: $3,200 for an additional regional, $1,000 for an additional district event, $4,000 for a district championship, $6,000 for FIRST Championship. None of that includes materials, tools, travel, food, or hotel rooms. A mid-size team is running a small business on a five-figure budget staffed entirely by teenagers and volunteers.
So if you're an accountant, a grant writer, a marketer, a project manager, a teacher of writing, a truck owner, or a person who is simply good at calendars — you are not a lesser mentor. You are the one the team can't replace. Concrete jobs that go unfilled on most teams: maintaining a sponsor contact list with renewal dates, building a budget that survives contact with reality, running the travel and meal logistics for events, coaching students on the judged award presentations, and keeping the documentation that makes the team's story provable. Teams that do this well tend to have a real recruitment and retention system rather than hoping the right kids wander in.
One more thing worth knowing: the Woodie Flowers Award, FRC's mentor award, is submitted by a student. You don't apply. Your students write it about you, or they don't.
Youth protection and screening: what's actually required
This changed for the 2026-2027 season, and a lot of veteran mentors have stale information. Get it right.
Youth Protection Clearance has three parts, per FIRST's Youth Protection Program Guide and the July 2026 FRC Mentor Guide:
- Reading and agreeing to abide by the FIRST Code of Conduct and the Youth Protection Program Guide.
- Completing FIRST's Youth Protection Training — annually, through the FIRST Dashboard. It's a series of short videos, each no more than five minutes, and FIRST says the whole series takes 40-50 minutes.
- Completing the background screening process. FIRST runs U.S. screening through Sterling Volunteers; Canada uses Sterling Backcheck.
What's new: all rostered team mentors are now required to obtain Clearance. Previously the hard requirement landed on the two lead coaches, with mentor screening strongly recommended (FIRST's older guidance suggested screening anyone involved in 30% or more of team activities — that heuristic now sensibly applies to informal drop-in helpers, not to anyone on the roster).
Timing and mechanics. Screening is valid for four years, but you re-agree to the season's terms and Youth Protection policies each year, and the training renews annually. FIRST's FAQ says most background check reports come back within 8-16 business hours, with 24-36 business hours if the report needs clarification. Only Youth Protection staff and you see your report, and FIRST does not obtain credit or financial reports. Your lead coach can check your status in the FIRST Dashboard under Team Roster → Team Leadership, and can send you a screening request directly from your contact card.
Team structure requirements. Every team registers two Lead Coaches, 18 or older, with FIRST recommending at least one be 25 or older. A mentor must be 18+ and not in high school. Team Volunteers (18+) also need Clearance. Youth Mentors are 13-17 and cannot fill roles reserved for students, such as driver. Team rosters, the FIRST Leadership Award application, and event preferencing are gated on both Lead Coaches completing their requirements — so if your team can't see its roster in November, that's why.
The rules that govern your behavior, not your paperwork:
- FIRST strongly recommends that no adult be the only adult present with one or more youth participants, except in a regular classroom setting in conformity with school policy. If you're briefly alone with a student, the interaction should be "observable and interruptible."
- Adult-to-student ratios should be sufficient that activities are supervised by a minimum of two screened, trained adults. Students working in separate spaces without sight lines means more supervising adults, not fewer.
- Remote meetings need at least two adults present any time adults are interacting with youth online.
- Don't initiate contact with students by text, email, DM, or social media except about FIRST activities, and a copy of written communications with a student should ordinarily go to a parent, guardian, or a second adult on the team.
- Adults who haven't obtained Clearance may only work with a team under the close direction of a cleared adult.
- Report concerns through the FIRST Reporting Portal, safety@firstinspires.org, or (603) 206-2050 — and separately comply with your state's mandatory reporting laws, which apply to volunteers in most states.
State and local requirements stack on top. California requires Live Scan fingerprinting through the DOJ plus mandated reporter training for adults volunteering 16+ hours a month or 32+ hours a year with direct youth contact. Pennsylvania requires a State Police criminal record check, a Child Abuse History Clearance, and an FBI fingerprint check (with an attestation option for long-term residents), valid at least five years and transferable between organizations. Your host school or district will have its own requirements too, and those aren't optional just because FIRST cleared you.
Working with the lead teacher or coach
The Lead Coach owns team registration, the roster, event preferencing, kit-of-parts selections, payment deadlines, and the relationship with the school. Not you. Even if you have thirty years of engineering experience and they have none, they carry the liability, the keys, the district policy, and a job performance review that can be affected by how this goes.
The productive first conversation is short and specific. What do you want me to own? What decisions are mine to make and which ones come to you? What's your rule on students using power tools? Who talks to parents? What's your hard stop time on weeknights? Write down the answers. FIRST's own guidance says to hold a mentors-only expectation-setting meeting before you meet with students — "This can give adults an opportunity to ask questions they may not want to ask in front of the students."
The thing that reliably poisons a mentor-coach relationship is a mentor who makes commitments to students that the coach has to fund, staff, or clean up. Don't promise a second event, a new tool purchase, or a Saturday session before you've cleared it.
When you and another adult genuinely disagree about direction, argue it away from students, and don't recruit students to your side. FIRST publishes a "Navigating Team Conflicts" training that exists precisely because this happens on every team eventually.
Why mentors quit in year two, and how not to
Year one you're a helpful novelty. Year two you own something, and that's when people break. The four exits I see most:
Scope creep. You solved one problem well, so you got handed four more, and by February you are functionally running the team without the title or the authority. The fix is boring and works: define your lane in writing at the start of the season, and when asked to take on something new, say "yes, if I drop X."
The calendar ate you. Award deadlines in the first week of February, fabrication crisis in week five, an event on a weekend you'd promised your family. Set your weekly cap before Kickoff, in front of the team, and treat it as a real constraint rather than an aspiration.
You fell in love with the robot instead of the students. This one is sneaky, because it feels like dedication. The tell is that you start resenting students for slowing the project down. When you notice that, you've swapped the goal.
Unresolved conflict. A disagreement with the lead coach or another mentor that nobody named in October becomes the reason you don't come back in September.
The antidote to all four is the same discipline you're supposed to be teaching: build the thing so it survives you leaving. Train two students to do your job. Write down how the sponsor pipeline works, where the tools are, what the fundraising calendar looks like. FIRST's own sustainability guidance says teams should be able to operate if a Lead Coach steps down or takes a break, with a plan in place to transition mentors — the same is true of you.
Then take the off-season off. May through September exists for a reason. Come back in September, recruit somebody to fill part of your role, and go again.

Do I need a background check to mentor an FRC team?**
Yes. Can I mentor if I'm not an engineer?
Yes, and teams need you more than they need another engineer. FIRST explicitly lists logistics, finance and fundraising, marketing, and strategy alongside the technical disciplines, and describes a mentor as someone who "requires no special skills, but should have patience, dedication, and a willingness to learn alongside the team." Budget management, grant writing, sponsor relationships, travel logistics, and coaching students for judged award presentations are chronically unstaffed on most teams and directly determine whether the team survives long-term.
Can I be alone with students in the shop?
You should plan not to be. FIRST strongly recommends that no adult be the only adult present with one or more youth participants, unless the interaction is in a regular classroom setting and in conformity with school policy. If you end up briefly alone with a student, the interaction should be observable and interruptible — door open, sight lines clear. FIRST's guidance is that team activities should be supervised by a minimum of two screened, trained adults, and that remote meetings need two adults present as well. Practically: don't be the last adult in the building.
Can a mentor be on the drive team or drive the robot?
A mentor can be the drive coach or the technician, but not a driver or human player — those roles must be filled by students. In the 2026 game manual, the drive team is up to five people and no more than one may be a non-student, so if you take the coach headset, your technician has to be a student. Rules can change year to year, so confirm against the 2027 BIOCORE manual when it releases at Kickoff.
**I don't have a team. How do I find one that needs a mentor?
Create a FIRST account and use the Team Search page on firstinspires.org — teams can now publish a public contact email and flag whether they're looking for mentors. Your local Program Delivery Partner (the regional organization that runs events in your area) can also point you at teams that are short-staffed, which is more of them than you'd guess. Before you commit, ask the lead coach three questions: how many meetings a week, what do you want me to own, and who else mentors here. A team that can't answer those clearly is a team you'll be running by February.
